The architecture that traded sequential memory for parallel processing power

In short: Before 2017, AI models read text like humans do: one word at a time, left to right. This linear process created a massive bottleneck for training speed and long-distance memory. The Transformer changed everything by discarding recurrence entirely in favor of a mechanism called attention.

The core innovation of the 2017 paper "Attention Is All You Need" was the move away from recurrent neural networks (RNNs) and convolutional layers. In previous encoder-decoder models, words were processed sequentially, which prevented efficient parallel training and made it difficult for the model to link related concepts that appeared far apart in a long sentence.

The Transformer replaces this with a self-attention mechanism. This works by treating every word as a query that interacts with the keys of every other word in the sequence. The model then calculates a weighted average, mixing the values based on those weights. To handle multiple types of relationships simultaneously, the authors introduced multi-head attention, allowing different patterns to be processed in parallel.

Because this attention mechanism is inherently non-sequential and ignores word order, the researchers added positional encodings to reintroduce the structure of language. The results were significant: on the WMT 2014 English-to-German task, the model achieved a score of 28.4 BLEU, surpassing previous bests by more than 2 points. On English-to-French translation, it reached 41.8 BLEU in just 3.5 days of training on eight GPUs—a fraction of the cost required by older systems.

Beyond simple translation, the authors used constituency parsing to demonstrate that the architecture's capabilities extend to broader linguistic tasks. By prioritizing attention as the primary mechanism for sequence transduction, the paper laid the groundwork for modern large-scale language models.
