In short: Warner Bros. launched its feature animation division with a grand Arthurian epic, but internal chaos, shifting creative visions, and a mid-production pivot from the Holy Grail to Excalibur derailed the project. Despite a star-studded cast and an Oscar-nominated song, the film struggled to find its footing against industry giants.

Announced in May 1995 as the debut for Warner Bros. Feature Animation, the project was originally titled The Quest for the Grail. Early development focused on a character named Susannah searching for the Holy Grail. However, the production faced immediate friction. Animators were frequently reassigned to work on Space Jam, and creative disagreements between studio management and the original directors, Bill Kroyer and Frederik Du Chau, led to a revolving door of staff. By mid-1996, the Kroyers were fired, and the narrative was fundamentally altered to center on Excalibur, a change president Max Howard believed better captured the power dynamics of Camelot.

The production environment was described by staff as chaotic, with a lack of the established infrastructure that competitors like Disney utilized. As the film moved through various hands, the release date was pushed back by six months to May 1998. The film was animated across multiple international locations, including Glendale, London, and Copenhagen, with CGI effects created using Silicon Graphics software. Despite these efforts, the final product received mixed reviews, with critics labeling it formulaic and uneven compared to the high standards of the era's animated features.

Financially, the film was a disappointment. Against a production budget of $40 million, it grossed only $38.1 million worldwide. While the film failed to launch a new animation empire, it did produce a lasting musical legacy. The song "The Prayer," performed by Celine Dion and Andrea Bocelli, became a global success, winning a Golden Globe and earning an Academy Award nomination. Ultimately, the project served as a stark lesson in the risks of micromanagement and the difficulty of replicating the success of established animation studios without a cohesive creative foundation.
