The year the bracket broke: how 12 teams upended the playoff hierarchy
In short: For a decade, the College Football Playoff was a predictable four-team affair. But the 2024–25 season introduced a massive 12-team expansion, creating a chaotic single-elimination tournament where the highest seeds couldn't stop the bleeding.
The 202/25 season marked the 11th edition of the College Football Playoff and the first to utilize a 12-team format. Seven at-large spots joined the five top conference winners—featuring one Group of Five representative—in this new format. While the four highest-ranked conference champions initially enjoyed first-round byes, the tournament's volatility quickly dismantled the projected hierarchy.
The first round, held on December 20 and 21, saw the higher-ranked teams emerge victorious in all four contests. However, the stability vanished during the quarterfinals played between December 31 and January 2. In a stunning upset, all four top seeds were defeated at prestigious bowl sites like the Rose Bowl and Sugar Bowl. The momentum of the first-round winners carried into the semifinals at the Orange and Cotton Bowls, where even the top seeds fell.
The chaos culminated in a championship game at Mercedes-Benz Stadium in Atlanta on January 20. The final matchup featured 7th seed Notre Dame against 8th seed Ohio State. In a decisive performance, Ohio State defeated the Fighting Irish 34–23, securing their second CFP national championship and their ninth in program history. This season proved that a larger bracket doesn't just add more games; it fundamentally alters the survivability of the nation's elite.
The selection process itself was a drama of shifting rankings. Throughout the season, teams like Georgia and Miami (FL) fluctuated in and out of the projected field due to upsets by programs like Ole Miss and Georgia Tech. The committee's final decisions, such as favoring SMU over Alabama for the final at-large berth, highlighted the intense debate over strength of schedule versus outright championship wins.
